Stefaninis Project Management Methodology is based on ASAP Methodology, aligned with PMI best practices, using Implementation Roadmaps provided by SAP
Solution Manager tool, with focus in
Project Management
Scope management
Resources management
Quality management
7.1
Project Management
Provide essential Project Management Methodology processes and results that are appropriate to the initiation, initial project planning and continuous project
management of an ASAP implementation project.
7.2
During the planning period, the project managers will carry on in cooperation with the project team, an evaluation of the principal risk factors for the project, their
impact and probability of their occurrence.
We detail below the main stages of the risks management plan, which will be applied to the project of:
Risk evaluation a survey will be carried on in workshops when all the project team will identify the risks associated to the project, drawing on their
experience in former projects and in the specificities of the project in question.
Quantification - all identified risks will be quantified taking into consideration the probability of their occurrence and the impact that they may have on the
project. All identified and quantified risks will be included in the risks management matrix, which is an integral part of the project plan.
Assignment - any event identified as risk inside the risks management matrix will be assigned to one or more responsible for
taking all corrective or preventive actions.
Management - Alongside the risks management matrix an action plan will be developed to avoid the occurrence of the risk identified. It will be called
contention plan. Simultaneously a contingency plan will be developed and will be activated in case there is evidence of the occurrence of the event
associated to the risk component.
Scope risk management will take into account the events that can have an impact on the project timeline, on the technical quality of the solution to be
implemented, on the management of the know-how base generated in the project, on resources management, and on the transition of the project to the
environment of production as well as on the preparation of end-users for the systems operation.
We recommend that specific meetings be held for risk management, with the participation of all the project team. The meeting should start with the monitoring of the
risks initially identified and the inclusion of new risks events in the risks matrix and the assigning of a responsible for the project risks management plan.

7.3
Resources Management
Stefanini will make available its best resources to this project and the CVs will be sent for JOHNSON AND JOHNSON evaluation, guaranteeing lower than 30%
team turnover during the project life cycle.
JOHNSON AND JOHNSON will make an evaluation of the professional before the project starts. After the professional starts working in the project, there may be
the need for replacing some resources. In this case, this will take no longer than eight days.
In order to decrease the impact of occasional replacements, Stefanini suggests the use of multifunctional resources for the project, qualifying them to act as backups for other modules if there is the need for replacing one of the projects resources.
JOHNSON AND JOHNSON project manager and Stefaninis resources coordinator will make, through joint meetings, evaluations of the professionals performance
according to the criteria previously set up during the project planning.
An occasional resource replacement, because of the performance evaluation process, should only take place after all attempts at improving the resources
performance have taken place and once this does not bring an impact on the project.
Page 22 / 25
7.4
Change Management Plans will be developed during the Project Preparation Phase (Project Management Planning) to guide the team's approach to management,
execution, and control of project activities. The Project Manager is responsible for ensuring that the Management Plans are applied at the appropriate level of
control.
SAP Solution Manager provides reports to support scope management, helping project management to control business processes quantities and status during all
project activities. It provides functions to freeze blueprint process structure and documentation to guarantee project scope management after approval in the end of
the blueprint phase.
The Blueprint document defines the requirements for the projects deliverables. After the Business Blueprint Review & Approval (Planning Approval & Checkpoint
Review), the requirements should be baseline and changes to the requirements should be managed using a defined processes for Change Management Control.
This formal scope change procedure will be implemented to allow scopes changes if necessary, and when accorded between all involved parties and according to
the projects macro scope and budget.
7.5
Quality Management
Regular Quality Checks are performed throughout the project phases as tasks and deliverables are completed, as part of the project executing & controlling. Formal
review meetings looking for evidence of the phases deliverables and their completeness will be implemented, using the Quality Gates Concept to allow Quality
Management, as part of Asap Methodology.
In the end of each phase we verify if the deliverables are completed and accurate, reviewing any critical outstanding issues. We also Identify lessons learned during
each phase for incorporation into the next phase and/or in preparation for formal project closure.
