Here are the top tips which you need to
remember while solving situational
questions in the PMP exam

Read each line of the question very carefully. Important

pieces of information are often camouflaged within the
question body within seeming irrelevant datapoints. Hence,
don’t skim through a question in a hurry to look for the
correct option

Check the last line of the question very carefully. This is

called the question STEM & will set the tone of the question

Read every option very thoroughly and always have a

very solid reason to reject an option. Don’t reject any option
straightaway just because it does not ‘feel right’ or ‘seem
right to me’ or ‘it’s not done like that in my company while
doing projects’ or ‘I wouldn’t have done like that as a PM’

Always analyze each option in the light of PMBOK® &

AGILE PRACTICE GUIDE®. Don’t bring your own judgement
or the way projects are done in your company while
accepting/rejecting an option

Memorize the sequence of steps from PMBOK Ed. 6 Pg.

Now let’s practice some New Format
PMP Style situational questions!

Q1: You are the Scrum Master for an agile managed

project. During a sprint review meeting, you find out that
there has been a major error in the coding process for a
feature which has created a bug in the system. You reach
out to the development team to find the root cause & plan
resolution. What should be your best approach as a
servant leader here?

1. Identify the developer who made this error and do a

performance review meeting with him
2. Identify the developer who made this error and
reassign him to another project
3. Plan a review meeting with the development team,
identify the developer who created the error and try to
understand the root cause of the error. Arrange a
training for the developer if it was a training gap for
him
4. Plan a review meeting with the development team,
identify the developer who created the error and ask
him to correct the error at the earliest before the
client catches it

Q2: You are about to close an iteration cycle for an agile
managed project to develop a food ordering app.
Suddenly, one of your developers mention that a feature
which would have enabled users to view the cooking
time of the ordered food in HH:MM format was missed
from this iteration. On investigation, it was found that the
design team did not provide a necessary input to the
development team to enable the feature. What should
you do as a project manager to prevent this type of
situation in future?

1. Make sure that the issue is discussed in the next

iteration meeting

2. Discuss the issue during retrospective

3. Review the issue in the next daily standup meeting

4. Address the issue in prototyping

Q3. During the initiation phase of a project, one of your

key stakeholders raises a concern that the project may
violate PII (Personally Identifiable Information) policy of
the company and would be a breach of privacy. What
should you review first as a project manager?

A. Business Case
B. Risk Register

C. Project Charter
D. Statement of Work (SOW)

Q4. You are the PM for a $2Mn construction and

landscaping project in Mumbai, India. The project is
nearing completion and your sponsor has told you to
inspect the deliverables for completeness and
correctness. You have completed this step. What is your
next logical step?

A. Start project closure process

B. Handover the project to customer
C. Perform cost reconciliation
D. Have your customer inspect the deliverables for
correctness

Answers with explanations

Question 1:

Correct Answer: 3 Plan a review meeting with the

development team, identify the developer who created
the error and try to understand the root cause of the
error. Arrange a training for the developer if it was a
training gap for him. This is because this option rightly
captures the traits of a servant leader who seeks to

understand and tries to solve every issue from the root
cause. A good servant leader also enables the team by
bridging any capability gap which one might have.

Wrong Option 1: This is hinting at penalizing the

developer in his career & for future for committing the
mistake without understanding the root cause of the
issue. This is not the trait of a servant leader

Wrong Option 2: This also directs the PM to act NOT as

a team player and be selfish without trying to
understand the problem. This is not the trait of a
servant leader

Wrong Option 4: This options hints at ‘hiding’ something

from the client, which is shady and should not be done
by a good project manager. Also, even if the developer
corrects the error, there is no guarantee that he will
not commit the same mistake again. Hence, the option
does not solve the issue from the root cause.

Question 2:

Correct Answer-2. Discuss the issue in retrospective.

This is the right forum to highlight any improvement
areas for a completed sprint and develop actions to fix
it in a systemic way. Notice the phrase “prevent this
type of situation in future” in the question STEM. This is

hinting at selecting an option which would solve the
issue systematically and not just for this sprint.

Wrong option 1: Iteration meetings are not the correct

forums to discuss issues of a completed sprint and try
fixing them systematically. Check the Agile Practice
Guide ® for more details.

Wrong option 3: Standup meetings are not the correct

forums to discuss issues of a completed sprint and try
fixing them systematically. Check the Agile Practice
Guide ® for more details.

Wrong option 4: Prototypes or proof-of-concepts are

done in ‘iteration’ based projects and not in AGILE
based projects. Hence, this option is wrong.

Question 3:

Correct Answer: C (Project Charter)

A: Incorrect because as per Table 1.5 Business case is a

documented economic feasibility study. It does not
delineate any guideline, governance or assumptions.

B. Incorrect because risk register is not generated

during the ‘initiation’ stage of the project. This is why it
is important to read the questions carefully

D: Incorrect because SOW is a part of procurements
and hence is not related to the context of the question

Question 4:
Correct Answer: D (Have your customer inspect the
deliverables for correctness)

A. Incorrect because you cannot enter the closure

phase without your customer accepting the
deliverables
B. Incorrect because for the same reason as A, you
cannot perform this step
C. Irrelevant to the context of the question
